本日からシンガポール出張のＣＭ。明日から始まるミーティングのために、昨日我が事業部は殆ど通常営業できなかった。それはそれでチームのアピールのための資料であるからまだよかったのだが、思わぬところで思わぬ事態となってしまった。

Ｉ氏のお客（は私のお客でもあるのだ）が、緊急対応で使っている薬品をお盆のために先行注文してきた。ところがＩ氏がどう計算してもその量が多い。ただ多いのではなく『かなーり』多い。色々と調べたりしてみたが、結論としては（１）使用量の調整ミスで過剰使用の状態になっている、（２）お盆で薬品を切らすことを嫌ったお客が在庫を抱えているにもかかわらず計算使用量の１．５倍ぐらい注文してきている、という二つの合わせ技の可能性が非常に高いことが分かった。

薬品の使用量管理についてはお客に一任しているわけなので、使用過多について本来は我々の責任ではない。しかし、度々現場を訪れているＩ氏にとっては「自分がクロスチェックしていなかったのでお客に迷惑をかけた」という意識が非常に強い。過去、そういうサポートでお客の信頼関係を勝ち取ってきたＩ氏にとっては悔いの残るチェックミスであり、かつてそういうサポートで個人の価値をお客にアピールするよう教育してきたのはＣＭだった。

ところが、たまたま昨日は営業会議の資料作りをしていたことから、その相談のタイミングとしては最悪になってしまった。つまり、現在注文を受けている分まで加味して第三四半期の売上予想を立てているところに、かなり大きなマイナス要因を作ってしまったのである。

それだけでもＩ氏の心痛はいかばかりか想像できるところに持ってきて、ＣＭがどでかい爆弾を落としてくれた。「過剰使用や発注はお客の責任だろ、それをなんで我々がわざわざ指摘して発注取りやめにするんだ。緊急対応の薬品だからこの先使うかもしれないだろう。納品してしまえば、お客の方でなんとか使うじゃないか。それに我々は売上で苦しんでいるんだ。それを理解しているのか」。これは我々営業職の人間にとって悪魔の囁き。一時の楽は後の難行苦行を生むことぐらい、１０年を越える営業人生で十分すぎるほど経験している。しかも薬品を納めている当のお客は、適当な使用管理をやらかした後で過剰使用が発見されると、自分達のずさんな管理をおいといて平気でサプライヤーを責める体質の会社である。

色々と抗弁してなんとか最後の納品だけは撤回させることを了承してもらったＩ氏。しかし、ＣＭの爆弾は１発だけではなかった。「発注停止をお客にいうのはいいけどな。それだけ売上がショートするんだぞ。その分は我々の責任としてみんなで穴埋めしなきゃいかんのだぞ、いいなっ！」と。

まだ、注文書を受けただけの段階であるからして、それは厳密には売上には計上できない。しかし首回りが非常にお寒く、更に今週絞り上げられることが分かっているＣＭにとっては、のどから手が出るほど欲しい売上である。

しかしである。このお客には既にかなりの売上が上がっている。しかも、同じ工場に既存のビジネスもある上に、新しい案件もいくつか商談中である。そういったお客に売り逃げのようなことをやって、本当にメリットがあるだろうか？しかも、その売上はI氏が良好な人間関係を維持する努力を続けてきたから売れたわけで、そういった現場の人間の関係を壊すようなリスクを犯していいのだろうか。そして、人間関係を大切にするI氏のモティベーションを下げてしまっていいのだろうか。

私はあまり客観的な立場にないので結論は出さないでおくが、出てくる答えについてはきちんとここに書こうと思う。
